The Open Source Organization
Build the foundation that companies in conflict cooperate inside.
The Alchemist move past the open repository is the open organization — the foundation, working group, or governance body that synthesizes multiple stakeholder companies, philosophical lineages, and economic incentives into a single coherent project that none of them could have built alone. The Rust Foundation, founded in February 2021 under founding chair Shane Miller and interim executive director Ashley Williams, convenes founding member companies (AWS, Microsoft, Google, Mozilla, Huawei) and individual contributors — including project directors drawn from long-time maintainers like Niko Matsakis — under one governance body whose decisions must hold the interests of cloud platforms, embedded-systems vendors, web-tooling shops, and academic researchers without any of them dominating. The architecture is collective by design: Rust the language was started in 2006 by Graydon Hoare as a personal project; Rust the Foundation was structured by the Core Team, founding members, and legal counsel — no single architect. Ruby Central holds the same shape on the Ruby side: a community foundation around the language whose board has at various times included contributors like Yehuda Katz, and whose work cannot be done inside any single sponsoring company. The Linux Foundation does the same at much larger scale (2,000+ member organizations, hundreds of projects, contributors from companies that compete bitterly in the marketplace and cooperate inside the foundation's working groups). The Apache Software Foundation. The Cloud Native Computing Foundation. These structures exist because synthesis at this scale is impossible inside any single corporation; the Alchemist designs them so the synthesis can happen at all. The Strategist builds the repository. The Alchemist organizes the conditions in which a structure like the foundation becomes possible. Closed organizations cannot do this work; even sophisticated multinationals plateau at federations of one parent company's subsidiaries. The Alchemist move is the ecosystem of different companies, different philosophies, different economic models, working a single project they could not have built alone.
